Tim and Ben,

Congratulations on the progress. It is very important to continue to stay focused upon the short term wins and building momentum. I wonder what would happen if you had your key people take the approach of documenting their top three priorities and then report to you on their progress.

Ben,

Good to hear good news and positive results. Progress here is as follows:
we hired a new construction foreman who starts Monday. We will be moving John Berryhill, a veteran superintendent with me for 15 years up to Production Manager.

we have placed ads for a CRM for maintenance, and Payton and Billie have run analyses on all accounts and routes and have found major waste in our drive times and crew efficiencies. Next step is how to fix it.

I have sent all Landscape Architecture files to Chris Lathrop, finally, and her folks are moving the ball forward. I am turning my focus back to operational improvements and leading the team.

Just a little update on what I have been doing:

1. Have an outline from Miles on what he wants going forward. Haven't had a chance to sit down with him yet but this isn't top priority right now. We have one of our big projects up for bid and have been trying to get the extension so it is on the list but not there yet.
2. We are still a little behind budget, but we are still having the best year since I have been in business and the rest of the year is shaping up nicely. We have a big end of year planned for the remaining months and I hope that it goes as planned. We are keeping a good track on the expectations.
3. Regarding coaching, I have been taking on the project up for bid and training the guys in the field more, I have hired another manager for the Austin market and am trying to solidify a renewal on the possible million dollar a year contract. I have kept those guys in the thought process on what we need to do differently in the renewal and have been using it as a learning experience. I think that has been a good coaching effort and has exposed some weaknesses in our operations that I am rectifying personally.

Jerry has done a good job staying on top of this. It would be great to see how you are each doing on your committments. We will get a call scheduled for early August.

Rick and I have met every Friday since returning for a focused coaching converstaion with goals and candid feed back on his performance focused primarily on consisitency of processes. He has written is vision for where he sees himself in the organization over the next couple of years based on his strengths and weaknesses. I have not had a chance to review with him today because frank is in town.

Financials- Drilling down and discussing strategies with Jimmy, Lee, and Frank to push sales organically by understanding our markets and their respective pricing. Developing our sales model for 2011 bidding process which begins NOW!

Complete review of budgets and fiancials to get out of the year.

Bob, I honestly did not know how to work this thing and was a little confused until Kristen sent me directions. Too many choices on where to go!

Now that I know what to do:

- I am working 14 hours a day to get the LA work done to a point where I can hand it off to our sub-consultant. I am very close.
- Mike Ward has helped me with the scoreboard, and now that I have read the posts, Jerry has offered help too, so I will take advantage of that as well.
- have not done anything on cash flow budget.

Here are mine:

(1) Fully realize that my people are my real assets. When the employee wins the clients win and I win. Long term success and real leveraging can only come about with the correct people strategy. Therefore I commit to:
o Mentor, coach and lead my people enabling them to win on a consistent basis.
o Fully recognize and appreciate my people for all they achieve.
o Create a positive engaging work environment.

(2) Continue to manage the financial house to fully realize the financial success that a good snow year has offered.

(3) Embrace sales and marketing programs with the same energy as I do with financial management.
o Conduct weekly sales meetings
o Have established sales goals and target to hit along the way
o Have detailed sales plans for each major campaign of the year.
o Provide sales training and support
o Develop a marketing budget and plan for 2011.

My three goals are:

1. Stay focused on sales through networking and grow branch by $400k

2. Get with my property managers on properties that are up for renewals and get them re-signed before they go back out to bid

3. Continue to coach my main guy (Jay) on becoming a better AM so he can start selling to our exisiting clients which will allow me to go out and focus on new properties

1. Create a cash flow budget that achieves all AP within 30 days and net profit improved from negative margin to zero/breakeven

2. Get maintenance scoreboard up; communicate quality and efficiency expectations; hand off to Mark to drive.

3. Complete reviews and status of all LA projects; create work plans for sub-consultant handoffs; have all LA-only and planning projects under command and control of Chris Lathrop

(1) More effective and consistent coaching sessions with Rick and the FS’s so we effectively deliver quality, efficiency, and develop the next generation of leaders as we grow the organization. 1 sit down each week with clear and candid feedback

(2) Continue to work “on” the business not in it! Look for opportunities both organically and through acquisition. Refine processes. Find 1 great fit for 2011

(3) Dive even deeper into the numbers, and more often, so I can help our team make better, more informed decisions. ( Just so I’m not as crazy as Mike)

1. Do what we have been doing, keep the numbers up and profitability a priority.

2. Be a better coach, spend time with the key people in the company making them better at their job and being involved in their development, besides the three musketeers.

3. Have a strong sense of Miles and where his head is, how he is performing and be ready for an earlier departure than I expect.
